Focus as a leader: the leader as coach

The best leaders don't have all the answers. They ask the questions that help their people find better ones.

A coaching leader creates ownership instead of dependency. In this short reel I share what shifts when you move from telling to coaching.

Head, heart, hands and gut: leading as a whole person

Why the leaders people follow through change are rarely the smartest people in the room, and almost always the most integrated.

A leader presents a strategy to a room full of capable people. The logic is airtight. The slides are beautiful. And nothing moves. Most of us have seen this happen, and some of us have been that leader.

What is missing is not intelligence. It is integration. After more than two decades of coaching and facilitating leaders from over 70 nationalities, I have come to believe that sustained performance comes from harmonising four centres of intelligence we all carry: the head, the heart, the hands and the gut.

The head: strategy and clear thinking

The head is where we analyse, plan and make sense of complexity. Leaders need it to set direction and make trade-offs.

The trap is living only here. Overthinking turns into analysis paralysis, and people start to feel managed rather than led.

Ask yourself: What do I actually know here, and what am I assuming?

The heart: emotional intelligence and empathy

People rarely follow plans. They follow people who understand them. The heart lets a leader read the room, sense what is unspoken and build trust.

The trap is confusing kindness with avoidance: keeping the peace by skipping the difficult conversation.

Ask yourself: What is this person feeling, and what do they need from me right now?

The hands: execution and follow-through

Insight without action is just entertainment. The hands turn good intentions into commitments, habits and results.

The trap is busyness. A full calendar can feel like progress while nothing important changes.

Ask yourself: What is the one next step I will take before Friday?

The gut: intuition and grounded judgement

Intuition is experience speaking quickly. It is the pattern recognition that tells you something is off before the data does.

The trap works both ways: ignoring the gut entirely, or trusting it without ever testing it.

Ask yourself: What is my body telling me that my spreadsheet isn't?

When the four fall out of harmony

Head without heart gives you a cold strategy that nobody owns. Heart without hands gives you warm conversations and no change. Hands without head gives you a team that is busy but lost. Ignore the gut, and you may make the right decision at the wrong time.

Our experiences form our beliefs, which shape our attitudes, which drive our behaviours and, in the end, our results. Real change has to reach all four centres, not just the head.

How I bring them together

This is why my workshops rarely look like lectures. Through my V.I.A. approach, we use imagery and Deep Reflections cards to see what is going on inside (Visualisation), engaging all the senses to integrate head, heart and hands (Internalisation), and emotional intelligence to turn it into specific action (Actualisation).

A four-question check-in for your next big decision

  • Head: What does the evidence say?
  • Heart: Who will this affect, and how will they feel?
  • Hands: What will I do first, and by when?
  • Gut: Does this feel right, and if not, what is my instinct noticing?

If all four answers line up, move. If one is shouting, listen to it before you do.
